Planning Your 2027 Budget for AI Search Visibility

There is no reliable benchmark for what visibility in ChatGPT, AI Overviews and AI Mode should cost. There is a framework that lets you justify the need, reallocate funds and review the results after six months.

Key takeaways

  • According to Bitkom, half of internet users in Germany use AI chats instead of classic search engines at least occasionally, rising to two thirds among 16 to 29 year olds. This is a reason to assess AI visibility for your own audience, not a measure of AI’s search market share.
  • There are no credible flat amounts or percentages for GEO. The right budget depends on competition, catalog size and your starting point.
  • A sound plan uses four building blocks: baseline audit, technical foundations, content and mentions, monitoring.
  • Start by checking overlaps with SEO content and measurement. Additional funding depends on scope and available internal capacity.
  • Every building block needs a checkpoint for the six-month review and a named owner.

Why AI visibility needs its own line in the 2027 plan

The landscape has shifted noticeably within a year. In a Bitkom Research survey published in November 2025, involving 1,156 people aged 16 and over, including 1,030 internet users, 50 percent of internet users in Germany said they use AI chats instead of classic search engines at least occasionally; among 16 to 29 year olds the figure is about two thirds (Bitkom). Google AI Mode has also been available in Germany, Austria and Switzerland since October 2025 (eology).

The same survey shows the other side. 42 percent of those who use AI for search have already received false or fabricated information, and only 57 percent check answers before using them (Bitkom). For companies, the goal is not only to appear in AI answers but to be described correctly there.

Measurement has changed too. Since August 31, 2026, Google Search Console shows impressions in AI Overviews and AI Mode for all sites, though without clicks (Google Search Central). Bing Webmaster Tools has reported citations across supported Microsoft AI experiences since February 2026 (Microsoft Bing). For the first time, a GEO budget can be tied to official data, even if only for some AI systems.

GEO does not replace SEO or paid search. As explained in GEO vs. SEO, it builds on both, which is why it needs a separate, clearly defined line in the plan.

Why there is no credible flat figure

The question "How much should a mid-sized company spend on GEO?" is often answered with fixed monthly fees or a share of the marketing budget. There is no solid research supporting such figures for mid-sized companies in the German-speaking market. Three factors determine the need in each case:

That is why a planning framework is more useful than a benchmark. It defines what the budget is for and how its use will be measured.

The planning framework: four building blocks

The four building blocks depend on each other. Without a baseline, progress cannot be shown later. Without technical foundations, content is picked up less reliably. Without monitoring, it stays unclear whether content and mentions work.

1. Baseline audit. The first question is where the company stands today. That means a defined list of business-relevant prompts, samples across several AI systems, figures from the Search Console "Generative AI" report and the Bing "AI Performance" report, and a look at which competitors appear in the answers. The GEO audit guide explains how this works.

2. Technical foundations. AI systems use content they can find, read and classify. Relevant factors are structured data (schema), crawlability, how AI crawlers are handled in robots.txt and, for shops, well maintained product feeds. This is often a one-time effort followed by maintenance.

3. Content and mentions. Plan original expert information, substantiated product comparisons and answers to real customer questions. Trade publications and associations can be suitable outlets for authentic expertise; paid or artificial mentions do not guarantee citations. Google explicitly recommends original, helpful content and warns against inauthentic mentions as an AI hack (Google Search Central).

4. Monitoring and reporting. A fixed monthly report combines the official Google and Bing reports with prompt sampling via an AI visibility scanner and AI referral traffic in GA4.

Building block Goal Checkpoint Typical effort driver
1. Baseline audit Document the starting point Documented prompt list, mention rate per AI system, Search Console and Bing figures on a set date Number of services, markets and languages
2. Technical foundations Make content readable and classifiable for AI systems Error-free structured data, crawlability of core pages, feed quality Age and complexity of the website, catalog size
3. Content and mentions Be cited as a source for business-critical questions Cited pages in Search Console and Bing, mentions in prompt samples, new external mentions Competitive density, how much the offering needs explaining, access to trade media
4. Monitoring Prove and steer progress Monthly report with a multi-month trend, visits and enquiries from AI referrers Number of tracked prompts, AI systems and competitors

Reallocate instead of adding budget

Many companies treat GEO as an extra expense. It is usually more sensible to reassign existing funds. Three sources stand out:

A good way to find the funds is to review existing activities before budgeting. Anything that only continues because it existed last year is the obvious candidate for reallocation.

Checkpoints for the six-month review

AI answers can vary by system, context and measurement time. Six months can be a useful management checkpoint; this is a planning recommendation, not an established minimum time to impact. Fix technical problems, missed implementation and unsuitable content earlier. The review covers five questions:

  1. Has the mention rate changed? Measured against the same prompt list and the same AI systems as the baseline.
  2. Which pages appear in AI features? Compare pages from Search Console and Bing with the pages that were deliberately revised or created.
  3. How is the company described? Are services, locations and differentiators correct, or do false statements appear? The Bitkom figures on incorrect AI answers show why this matters (Bitkom).
  4. Is there an effect on your own website? Visits from AI referrers and resulting enquiries in GA4, keeping in mind that not every visit is attributed cleanly.
  5. What has been done and what has not? Compare planned and completed work per building block. No effect without implementation is a different finding than no effect despite implementation.

The outcome is a decision per building block: continue, rework or stop.

Common planning mistakes

Buying a tool without a process. An AI visibility scanner delivers data, not decisions. Without a defined prompt list, a fixed reporting rhythm and someone who turns data into action, the tool is just a cost.

Looking only at ChatGPT. ChatGPT is the best known system but not the only one. AI Overviews and AI Mode appear directly in Google Search, and Copilot is built into Microsoft products. Watching one system means planning around only part of actual usage.

Judging success by a single prompt. A single answer shown before a management meeting is not evidence of a trend. Define prompts and context in advance, repeat samples, and disclose changes in systems or measurement method.

No owner. GEO touches the website, content, PR and analytics. Without one responsible person, the task is spread across departments and driven by none. Every building block needs an owner and a review date.

A real case: a B2B shop for warehouse equipment

How the framework works in practice is shown by an ongoing engagement with a B2B online shop for warehouse and workplace equipment. The starting point is described in the case study on building AI visibility.

Original plan. The marketing budget was split between Google Ads, Microsoft Ads and SEO. There was no AI monitoring, only classic SEO analysis.

What changed. The existing SEO budget was moved entirely into a combined SEO and GEO budget and topped up. Instead of fixed packages, there is a monthly time budget: about eight hours for content and four to six hours of external support, including measurement and the monthly report. A continuously maintained priority list decides which measure is implemented in which month.

Measurement. Since May 2026, several sources feed into one monthly report: an AI visibility scanner across ChatGPT, Google AI Overviews and Perplexity, GA4, Search Console and Bing Webmaster Tools.

What four months show.

These are observations across several measurement points, not causal proof of individual measures.

The key lesson for budgeting. The bottleneck was neither money nor measurement but implementation. Fully prepared building blocks, such as FAQs for a core category and business directory listings, were not yet live at the time of measurement. Meanwhile, competitors caught up.

2027 plan. Two decisions follow: more budget for ads in AI environments and more internal capacity for implementation. Measurement and expansion continue, with a fixed quarterly review.

Measurement: What the numbers actually establish

Google impressions, Bing citations and mentions in prompt samples are different measures. Do not add them together or present them as combined reach. Microsoft describes AI Performance as aggregated data across Copilot, AI-generated summaries in Bing and selected partner integrations; it is not a complete report on every AI system (Microsoft).

Since June 2026, Microsoft has expanded the preview with Intents, Topics, Citation Share and Compare. Citation Share is a website’s share of citations for the same grounding query, not brand market share or position within an answer. Check availability in your own account (Microsoft).

For prompt sampling, record language, country, system or model, web search, account and personalization state, dates and repetitions. API responses are not automatically comparable with the consumer interface. A mention rate is the share of sampled answers containing the brand; source citations are counted separately. Keep the denominator and prompt set stable for comparisons.

AI referrers only capture identifiable visits. Missing referrers, consent gaps and cross-device journeys prevent complete attribution. More impressions or citations do not establish more revenue or prove that a particular intervention caused the change.

FAQ

How much should a mid-sized company budget for GEO?

There is no credible flat figure. The need depends on competition, catalog size and starting point. Planning by four building blocks with fixed checkpoints is more useful.

Does GEO require additional budget?

Not necessarily. In many cases funds can be reallocated from SEO content, ad testing and measurement, because the tasks overlap.

Does GEO replace SEO?

No. GEO builds on a technically sound website and good content. It complements SEO and paid search but does not replace them.

Are ChatGPT Ads part of the GEO budget?

Only partly. ChatGPT Ads are paid, labeled placements kept separate from answers. They fit better into the paid media test budget than into organic AI visibility.

When does a first assessment make sense?

Agree a first strategic review around six months, adjusted to scope and implementation speed. Monitoring and corrections start earlier. This is not an impact guarantee or a mandatory waiting period.

What data is available for measurement?

The Search Console "Generative AI" report shows impressions in AI Overviews and AI Mode, and the Bing "AI Performance" report shows citations across supported Microsoft AI experiences. ChatGPT, Gemini and Perplexity additionally require prompt sampling.
